Can You Trust Management With the Money? A Board's Guide to Stewardship

Forecast accuracy as a proxy for management visibility, and capital allocation as the place value is created or destroyed.

THE SHORT ANSWER

Part 1 asked whether the numbers were real. Part 2 asked what could break the business. The final two numbers are about the people who run it.

Forecast accuracy is a proxy for management visibility. If a team is materially wrong every quarter, the problem is no longer the forecast, it is the system behind it. Capital allocation is where a business either compounds value or quietly destroys it. Northrop treats these two as the stewardship test, and reads them against direction, not a single month.

Forecast accuracy, a proxy for management visibility

Management is not paid only to report what happened. It is expected to have a reasonable view of what happens next. So the board should track how often the plan matches the outcome, on revenue, EBITDA and cash. A single miss is noise. A pattern is a signal. When forecast EBITDA is fifteen crore quarter after quarter and actual EBITDA keeps arriving at nine, the issue is no longer the forecast. It is the quality of the management system underneath it, and the visibility that system gives the people running the business.

Capital allocation, where value is made or destroyed

This is the most neglected number a board holds, and the one with the longest shadow. Every business has scarce capital. Maintenance capital, growth capital, acquisitions, technology, working capital, debt reduction, dividends. The board should know where that capital is going, and which allocation is producing the highest risk-adjusted return. A business can destroy enormous value while reporting strong EBITDA, simply by feeding capital into low-return projects year after year. Growth is not the same thing as value creation.

Read the direction, not only the number

A board should rarely judge one month in isolation. The more useful question is whether a number is moving in the right direction. EBITDA of twelve, then fifteen, then eighteen looks strong, until operating cash flow reads eleven, then nine, then five over the same period. Customer concentration of eighteen, then twenty-four, then thirty-four is a dependency forming in slow motion. Forecast accuracy of ninety-four, then eighty-seven, then seventy-one is predictability draining away. This is why Northrop pairs every board number with trend, threshold and explanation. A number tells you where the business is. A direction tells you where it is going, which is the only thing a board can still change.

THE SYNTHESIS : The one question a board should be able to ask

Put the series back together. A quarter reads: revenue up twenty-two percent, EBITDA up twenty-five, operating cash flow down four, cash conversion cycle out nineteen days, largest customer at thirty-one percent, forecast accuracy at sixty-eight. The individual lines invite congratulation. The system invites a question. Why is a rapidly growing, apparently profitable business generating less cash, leaning harder on one customer, and becoming less predictable? A management team that can answer that clearly is one a board can trust with capital. A team that cannot is the risk, whatever the profit line says. That single question, drawn from all ten numbers, is the purpose of the Northrop Board Health Dashboard.

To Conclude

A board dashboard should not be built to make management look good. It should be built to make problems visible early. The best one often produces the most uncomfortable questions. The value of a board is not in receiving information. It is in challenging assumptions before they become losses.

Frequently Asked Question

Why is forecast accuracy a governance metric, not just a finance one?

Because it is a proxy for how clearly management sees its own business. Occasional misses are normal. A persistent, one-directional gap between plan and outcome signals that the underlying management information and planning system is weak, which is a board-level concern about stewardship, not a spreadsheet issue.

How can a profitable company still destroy value through capital allocation?

By repeatedly deploying capital into projects whose returns sit below the cost of that capital. Reported EBITDA can keep rising while economic value falls, because growth spending is not the same as value creation. A board should judge each major use of capital on its risk-adjusted return, not on whether it grows the business.

Why does Northrop emphasise trend over the monthly number?

A single month can be explained away. A direction cannot. Falling cash conversion, rising concentration or declining forecast accuracy across several periods reveal problems while a board can still act on them. Northrop pairs every board number with trend, threshold and explanation for exactly this reason.

How does Northrop help boards read all ten numbers together?

Northrop Management builds board health dashboards that connect quality of earnings, resilience and stewardship into one view, with the trend layer that turns them into early warning. Founder and Managing Director Ashish Chaudhary and the Northrop team work with boards, lenders and investors to surface the uncomfortable question early.
