Executive Mandate Summary

Northrop Management worked with a professional services organisation experiencing challenges around employee retention, team effectiveness and operational efficiency. Rather than treating these as separate HR and operational issues, the engagement applied John Adair’s Action-Centred Leadership model to address task, team and individual needs together. Eight management interventions were implemented across role clarity, planning, communication, delegation, evaluation, recognition, organisation and leadership behaviour, strengthening retention, accountability, team effectiveness and operational efficiency.

Key Transaction & Governance Challenges

  • •
The organisation was experiencing employee attrition and initially treating the issue primarily as a recruitment problem.
  • •
Unclear responsibilities and expectations created decision-making delays and weakened accountability.
  • •
Insufficient feedback limited visibility into performance gaps, development requirements and individual contribution.
  • •
Excessive supervision and limited ownership restricted employee judgement and capability.
  • •
Employees lacked sufficiently visible recognition, responsibility and development pathways.
  • •
Inefficient processes and structures consumed time that could otherwise have been directed toward higher-value work.
  • •
Leadership behaviour needed to demonstrate the same accountability, communication, ownership and professionalism expected from teams.

Northrop Execution Architecture & Methodology

1
Established clarity around roles, responsibilities, priorities and expected outcomes, including a clearer definition of what good performance looked like.
2
Shifted teams from reactive execution toward structured planning by identifying workflows, priorities, dependencies and likely bottlenecks earlier.
3
Reframed communication as a leadership responsibility covering business priorities, client requirements, organisational objectives, changes in responsibility, performance expectations, progress and difficulties.
4
Reset the balance between oversight and ownership by delegating responsibility with proportionate monitoring rather than continuous intervention.
5
Strengthened evaluation beyond task completion to include quality, efficiency, ownership and wider team contribution, while improving feedback around performance gaps, training and development.
6
Strengthened recognition, achievable targets, responsibility and visible development paths, recognising that retention depends on more than compensation.
7
Reviewed teams for the skills, resources, processes and structures required to perform effectively, with the objective of removing avoidable operational friction.
8
Made leadership behaviour explicit around accountability, communication, ownership, professionalism and execution, ensuring that leadership demonstrated the standards expected from the organisation.

The Trade-Off

Delegation involves accepting a period of slower and occasionally poorer decisions while judgement develops. Structured planning takes time away from billable work, while recognition and development create expectations that the organisation must subsequently meet.

The retention outcome therefore requires genuine management investment rather than simply a change in HR policy.

Why the Firm Was Reading Retention Wrong

The organisation was experiencing difficulties around retention, team effectiveness and operational efficiency, but these were being treated as three separate issues owned by different functions. The engagement identified them as one interconnected management problem.

The question was not how to hire faster. It was how to build an organisation in which capable people could perform, develop, be recognised and choose to stay.

Translating the Framework into Management Action

The framework was translated into eight practical interventions: defining the task, structured planning, briefing and communication, control and delegation, evaluation, motivation and recognition, organisation, and leading by example.

These interventions addressed role clarity, planning, communication, ownership, feedback, development, operational friction and leadership behaviour, creating stronger conditions for both individual performance and organisational effectiveness.

Case Study: Ghost Trainees and Unverified Placements in a Skill Development NGO

A skill development NGO reported that 1,200 youth had been trained and 840 placed in jobs under a programme funded through a ₹1.4 crore CSR contribution. The reported 70% placement rate prompted an independent review of beneficiary records, training delivery, placement claims and programme expenditure. Northrop Management Private Limited conducted a forensic verification covering beneficiary deduplication, attendance records, direct beneficiary calls, employer confirmations, offer letters, salary claims and the underlying financial trail.
