Executive Mandate Summary

A public sector lender identified stress indicators in a manufacturing account where operating metrics moved opposite to reported turnover. The bank commissioned a forensic audit under its standard framework. The engagement reconstructed the entire transaction record from primary sources, traced fund flows across borrower, group and third-party accounts, tested counterparty substance, and assessed end use against sanction terms. The deliverable was an evidence-backed forensic report, with every finding graded by evidentiary strength, submitted in the lender's prescribed format for forensic committee consideration.

Key Transaction & Governance Challenges

  • •
Primary records are incomplete by the time a forensic audit is commissioned, and the gaps are rarely accidental.
  • •
Fund flows are routed through group entities, so a single bank statement shows only one leg of a chain. Circular movement only becomes visible when the entire chain is reconstructed end to end.
  • •
Counterparties that lack commercial substance often carry complete documentation, so document sufficiency alone proves nothing.
  • •
Manufacturing borrowers can conceal fund diversion inside ordinary procurement, particularly in commodity inputs, making it indistinguishable from working capital use on the surface.
  • •
The borrower controls access to records while remaining a customer of the instructing lender, which shapes what cooperation looks like in practice.

Northrop Execution Architecture & Methodology

1
Scope confirmation with the lender, information request list issued, custody protocol agreed, conflict and independence checks completed. Output: scope notes and information request register.
2
Assembly of ledgers, bank statements, invoices, contracts and statutory filings into a single referenced transaction record across the review period. Output: reconstructed transaction database with source referencing.
3
Five parallel analytical workstreams: fund flow tracing, counterparty substance testing, related party mapping, end use testing against sanction terms, and balance sheet anomaly analysis. Each workstream produced findings independently and was used to cross-check the others.
4
Management queries issued and responses assessed, findings graded by evidentiary strength, report drafted in lender-prescribed format and independently reviewed before release. Output: forensic report and red flag matrix.

The question behind the mandate

Did the money go where the sanction said it would go, and if it did not, can we prove where it went in a form that survives challenge?

The lender did not need an opinion. It needed a reconstruction. The deliverable would be examined by a forensic committee, relied upon in classification decisions, and potentially tested in recovery proceedings. A finding that cannot be traced to a primary document is worse than no finding at all, because it exposes the lender to challenge on the record it acted upon.

The analytical spine

Five workstreams ran across the review period, each producing findings independently and each used to test the others.

Fund flow tracing followed sanctioned disbursements from receipt through every subsequent movement until funds reached a commercially explicable destination or returned to a party connected with the borrower. Counterparty substance testing assessed whether material vendors and customers plausibly performed the transactions attributed to them, using registry filings, incorporation dates, directorship overlaps and filed financials. End use testing compared each material disbursement against the sanctioned purpose. Balance sheet anomaly analysis examined sundry creditor and debtor balances against operating scale and sector norms. Pricing analysis compared related-party transactions against arm's length benchmarks to detect over-invoicing.

What made the difference

Three disciplines separated this engagement from forensic work that gets challenged.

First, reconstruction before analysis. The transaction record was rebuilt from primary sources before any conclusion was formed. Forensic reports that fail are almost always reports that analysed a record they had not first reconstructed.

Second, findings graded by evidentiary strength. This protects the lender in two ways: it prevents reliance on the weakest finding, and it makes the strongest findings harder to dismiss by association.

Third, the report was written for the forum that reads it, in the format that committee uses, with findings expressed as decisions the lender can take. Technical work that arrives in the wrong form does not get acted upon.

Consider this work if you are facing

A borrower whose reported performance and observable operations have diverged. Sanctioned facility utilisation that cannot be reconciled to the stated purpose. Material counterparties that appear only in the borrower's ledger and nowhere else. Sundry creditor or debtor balances that have grown without commercial explanation. Fixed asset additions the business does not appear to need or to have received. A forensic audit directed by a lender, consortium or regulator where the report will face committee scrutiny. Or a previous forensic report that was returned, disputed or found insufficient to act upon.

Verifiable Institutional Outcomes & Value Realized

  • Every finding traceable to a primary document, bank record or public filing. Submitted in the format prescribed by the instructing lender's forensic committee.
  • Each finding carried an explicit statement of the evidence supporting it and its strength, preventing reliance on the weakest finding while making the strongest findings harder to dismiss.
  • Findings framed for classification, recovery and referral decisions, so the lender could act rather than interpret.
  • Working papers assembled to permit independent retracing and later challenge in recovery proceedings or before investigative agencies.

Case Study: Ghost Trainees and Unverified Placements in a Skill Development NGO

A skill development NGO reported that 1,200 youth had been trained and 840 placed in jobs under a programme funded through a ₹1.4 crore CSR contribution. The reported 70% placement rate prompted an independent review of beneficiary records, training delivery, placement claims and programme expenditure. Northrop Management Private Limited conducted a forensic verification covering beneficiary deduplication, attendance records, direct beneficiary calls, employer confirmations, offer letters, salary claims and the underlying financial trail.
