Quantifying founder concentration and building a transition path toward a more operable firm
Executive Mandate Summary
Key Transaction & Governance Challenges
- •The founder personally delivered Rs 3.2 crore of the firm's Rs 4 crore annual billings, creating significant concentration around one individual.
- •12 of 15 active clients had relationships solely with the founder, while 9 had never interacted substantively with another professional at the firm.
- •All business development activity originated with the founder, limiting the firm's ability to build an independent commercial pipeline.
- •Significant deliverables required founder review, creating an operational bottleneck and limiting the firm's ability to scale delivery.
Northrop Execution Architecture & Methodology
Executive Mandate Overview
The firm generated approximately Rs 4 crore in annual billings.
The founder personally delivered Rs 3.2 crore of that revenue.
The issue was not the founder's productivity. The issue was that a substantial portion of the firm's revenue and operating activity depended on one individual.
Northrop conducted a 30-day Founder Dependency Assessment to determine how much of the dependency was structurally necessary, how much could be transferred and what transition architecture would be required.
The initial Founder Dependency Ratio was 0.82, while the Northrop Business Operability Index scored the firm at 2.1 out of 10.
The Operating Model
The firm employed eight professionals including the founder.
The founder personally managed:
- Major client relationships
- Business development
- Significant deliverable reviews
- Pricing decisions
- Invoicing approvals
- Collections
- Production oversight
The founder billed approximately 2,400 hours annually.
The other seven professionals collectively billed approximately 5,600 hours, including approximately 3,000 hours on work originated, supervised or quality-reviewed by the founder.
The firm's revenue therefore depended not only on the founder's personal billable capacity, but also on the founder's ability to supervise work performed by others.
Mapping Founder Dependency
Northrop mapped every active client, revenue stream and major operating process.
The analysis identified:
- 15 active clients
- 12 clients with founder-only relationships
- 9 clients with no substantive relationship with another professional
- 100% founder-originated business development
- Founder-controlled pricing
- Founder-conducted significant quality reviews
This transformed the issue from a general concern about "doing everything" into a measurable operating dependency.
What Can and Cannot Be Transferred?
Not all founder dependency is undesirable or transferable.
Northrop divided the Rs 3.2 crore of founder-delivered revenue into three categories.
Non-Transferable
Rs 80 lakh
Complex, judgment-intensive assignments where the founder's experience and expertise were central to delivery.
Transferable With Investment
Rs 1.6 crore
Work that could eventually be delivered by trained associates but required structured training, co-delivery and supervision.
Immediately Transferable
Rs 80 lakh
Routine work that could be delivered by competent associates without requiring the founder's direct involvement.
This classification provided the basis for a practical transition plan rather than attempting to eliminate founder involvement indiscriminately.
Verifiable Institutional Outcomes & Value Realized
- Founder-delivered revenue was separated into Rs 80 lakh genuinely non-transferable, Rs 1.6 crore transferable with investment and Rs 80 lakh immediately transferable.
- Routine work representing Rs 80 lakh of annual revenue was identified for transfer within 90 days.
- Six months into implementation, founder monthly billable hours declined from approximately 200 to 155.
- Three clients had successfully moved to associate-led delivery with founder review within six months.

Case Study: Ghost Trainees and Unverified Placements in a Skill Development NGO
A skill development NGO reported that 1,200 youth had been trained and 840 placed in jobs under a programme funded through a ₹1.4 crore CSR contribution. The reported 70% placement rate prompted an independent review of beneficiary records, training delivery, placement claims and programme expenditure. Northrop Management Private Limited conducted a forensic verification covering beneficiary deduplication, attendance records, direct beneficiary calls, employer confirmations, offer letters, salary claims and the underlying financial trail.
