Executive Mandate Summary

A consumer finance NBFC required an end-to-end review of its lending portfolio and the framework controlling receivable risk. Retail books fail differently from corporate books: loss is manufactured at the level of a rule, not at the level of a borrower. The engagement treated the book as a statistical object, segmented by vintage and cohort, tested origination through collection processes against policy at the points where loss concentrated, assessed provisioning against observed behaviour rather than historical assumptions, and classified every finding as credit, process or policy in origin so the remedy was unambiguous.

Key Transaction & Governance Challenges

  • •
Individual account review reveals almost nothing about a retail portfolio. Loss is manufactured across thousands of small accounts simultaneously by a relaxed criterion, a weak channel, or a collection process that stops chasing. The population tells the story, not any single account.
  • •
Current performance reflects underwriting decisions made several quarters earlier. Without vintage analysis, the institution cannot tell whether deterioration is caused by origination decisions or by external conditions.
  • •
In delinquency data, a collections process that stops pursuing accounts at a fixed point produces a stable loss rate indistinguishable from a credit quality ceiling. The two require opposite remedies: tightening credit criteria will not fix a collections failure, and it will suppress origination at the same time.
  • •
Controls that exist in policy and are bypassed in practice under volume pressure produce exactly the loss pattern the policy was written to prevent. The gap between designed and operated is where most retail loss originates.
  • •
Where the composition of the book has shifted by channel, geography or ticket size, models calibrated on the previous composition systematically understate expected loss.
  • •
Data quality in high-volume books is uneven. Analysis performed on unvalidated extracts produces conclusions that are confident and wrong, making data validation itself a finding before any segmentation begins.

Northrop Execution Architecture & Methodology

1
Portfolio data extracted and validated for completeness and internal consistency before any analysis. Data quality exceptions documented separately, because in high-volume retail data, the quality exceptions are themselves a finding.
2
Portfolio segmented by product, channel, geography, ticket size, vintage and borrower profile. Performance analysed by cohort at equivalent account age, the only reliable way to separate origination-driven deterioration from external conditions.
3
Origination, verification, disbursement and collection processes tested against policy at the points the segmentation identified as loss-concentrated. Collection contact discipline, escalation triggers, settlement authority, field controls and legal handover all tested as operated, not as documented.
4
Provisioning adequacy assessed against observed current book behaviour rather than historical assumptions. Every finding classified as credit, process or policy in origin. Mitigation actions prioritised with named owners and sequencing, distinguishing actions that reduce loss from actions that only reduce origination.

The question behind the mandate

Where is the loss being manufactured, and is it a credit problem, a process problem or a policy problem?

Retail books fail differently from corporate books. In corporate lending, loss concentrates: one exposure deteriorates and the institution knows which one. In retail, loss is manufactured at the level of a rule. A relaxed underwriting criterion, a collection process that stops chasing after a fixed number of attempts, a channel with weak verification, a geography with poor recovery infrastructure, each of these produces loss across thousands of small accounts simultaneously. No single account tells the institution anything. The population does. The review therefore treated the book as a statistical object first and as a set of credit decisions second.

The analytical spine

Five workstreams carried the review, moving from the shape of the book to the mechanics that produced that shape.

The portfolio was segmented and analysed by vintage so that the performance of accounts originated in each period could be compared at the same age, the only reliable way to separate origination-driven deterioration from external conditions. Receivables were analysed by ageing bucket with roll rate behaviour assessed between buckets, revealing what static ageing conceals: whether accounts are entering delinquency faster or leaving it slower. The receivable risk framework was reviewed as designed and as operated, because the gap between the two is where most retail loss originates. Collection processes were tested against policy: contact discipline, escalation triggers, settlement authority, field controls and legal handover. Provisioning was assessed against the behaviour actually observed in the current book rather than against the historical assumptions the model was built on.

What made the difference

Three disciplines separated this engagement from portfolio reviews that locate loss but leave management to infer the cause.

First, data validated before analysed. High-volume retail data is uneven, and analysis on unvalidated extracts produces conclusions that are confident and wrong. The data quality exceptions were themselves a finding.

Second, cause classified, not just loss located. Identifying where loss sits is straightforward. Establishing whether it originates in credit, process or policy is what determines the remedy, and it is the distinction most portfolio reviews leave to management to infer.

Third, designed against operated. The framework was tested as it actually runs under volume pressure, not as documented. Controls that exist in policy and are bypassed in practice under volume pressure produce exactly the loss pattern the policy was written to prevent.

Verifiable Institutional Outcomes & Value Realized

  • Segmentation, cohort and vintage analysis showing where loss concentrates and when it began, replacing the aggregate-level view that conceals segment-level deterioration.
  • Every finding classified as credit, process or policy in origin, preventing the most common and most expensive response to retail deterioration: tightening origination indiscriminately and suppressing the profitable part of the book along with the unprofitable part.
  • The receivable risk framework assessed both as designed and as it actually runs under volume pressure, surfacing the gap where retail loss is manufactured.
  • Provisioning adequacy assessed against the behaviour observed in the current book composition, not against historical assumptions calibrated on a book that has since shifted by channel, geography or ticket size.

Case Study: Ghost Trainees and Unverified Placements in a Skill Development NGO

A skill development NGO reported that 1,200 youth had been trained and 840 placed in jobs under a programme funded through a ₹1.4 crore CSR contribution. The reported 70% placement rate prompted an independent review of beneficiary records, training delivery, placement claims and programme expenditure. Northrop Management Private Limited conducted a forensic verification covering beneficiary deduplication, attendance records, direct beneficiary calls, employer confirmations, offer letters, salary claims and the underlying financial trail.
